The True Cost of Untracked Material Samples
Estimate what your sample programme costs, identify the spend with no visible outcome, and decide where better tracking could help.

How much did you spend on material samples last year?
You may be able to estimate the figure. But can you say what you got in return?
Many teams ship samples to architecture firms, trade shows, and potential clients—and then lose the trail. They cannot easily connect each sample to later engagement or an eventual outcome.
The Hidden Cost of Sample Programs
Most of the cost is visible. Some of it is not.
Hard Costs (Easy to Measure)
- Production cost: materials, labour, and overhead
- Shipping cost: courier fees, packaging, and tracking
- Presentation cost: branded boxes, inserts, and documentation
Add those figures to find your real hard cost per sample.
For example, 200 samples per month at €15–€45 each equals €3,000–€9,000 per month, or €36,000–€108,000 per year.
Soft Costs (Harder to Measure)
- Sales time: Following up on cold leads, calling firms that never respond
- Marketing time: Producing sample materials, managing inventory
- Opportunity cost: Time spent on samples that never convert vs. high-value activities
To estimate follow-up cost, multiply the hours your team spends each month by its fully loaded hourly cost, then multiply by 12.
The Silent Samples (The Real Killer)
A large share of samples go silent.
A 70% silent-sample rate is a useful planning assumption if you do not yet have your own data. Your real number may be lower or higher depending on sample volume, event quality, and follow-up discipline.
If you ship 2,400 samples annually at €30 each, you spend €72,000 on samples. In an illustrative model where 70% go silent, €50,400 per year has no visible outcome.
That does not prove the samples were wasted. It shows how much spend you cannot yet connect to an outcome.
The ROI Calculation
Let's calculate the ROI of a tracked sample program vs. an untracked one.
Scenario: Material Producer Shipping 200 Samples/Month
Untracked approach:
- 200 samples × €30 = €6,000/month hard cost
- At a 70% planning assumption, €4,200/month has no visible outcome
- The team has no engagement signal for prioritising follow-up
- Annual sample spend without a visible outcome: €50,400 in this model
Tracked approach (using SampleSync):
- Same 200 samples × €30 = €6,000/month hard cost
- Repeated scans and registrations create signals the team can review
- Follow-up can focus on accounts showing observable engagement
- Teams can record outcomes and replace planning assumptions with their own data
- Annual sample spend: still €72,000, but now tied to visible engagement data
- Business impact: depends on your real follow-up cost, order value, and close rate
The ROI comes from better prioritisation: fewer blind follow-ups, faster support for live opportunities, and better evidence for which samples deserve more production.
The Real Value: Signal, Not Just Savings
The cost of an untracked programme is not only production and shipping. It also includes the opportunity cost of not seeing which registered firms return to the material.
Consider these scenarios:
Scenario 1: The Invisible Specification
An architecture firm receives a sample at an event and returns to its material passport while evaluating options for a live project.
Without tracking: You never follow up. They specify a competitor's product. You lose the order.
With tracking: You see the engagement pattern and have a concrete reason to offer relevant technical support.
Scenario 2: The Unmeasured Trade Show
You invest in a trade show, distribute samples, and collect contact details. After the event, every contact initially looks equally important.
Without tracking: You discover 6 months later that only 3 firms actually specified your product. The other 47? No idea what happened.
With tracking: You can see which registered firms returned to a passport and prioritise the follow-up queue accordingly.
The Sample Cost Calculator
Here is how to estimate your own sample visibility gap:
Monthly sample volume: _______
Cost per sample (€): _______
Annual sample spend: (Monthly volume × Cost × 12) = _______
Planning assumption for samples with no visible outcome: _______
Estimated spend without a visible outcome: (Annual spend × Assumption) = _______
Example:
- Monthly sample volume: 200
- Cost per sample: €30
- Annual sample spend: 200 × €30 × 12 = €72,000
- Illustrative planning assumption: 70%
- Estimated spend without a visible outcome: €72,000 × 0.70 = €50,400
The 70% figure is an example, not an industry benchmark. Replace it with your own observed rate as soon as you have reliable data.
What About Companies That Can't Afford Software?
We hear this often: "We can't afford sample tracking software."
The useful comparison is not software versus zero cost. It is the subscription cost versus the value of the decisions the added visibility helps you make. Ask whether tracking helps your team achieve:
- More focused follow-ups
- Higher specification rates (focus on engaged prospects)
- Better evidence for adjusting sample volume
Use your own costs and outcomes rather than a generic ROI promise.
The Competitive Advantage
Tracking gives your team more evidence for sample-programme decisions:
- You know which materials architects actually want
- You can prioritise accounts showing repeated engagement
- You can prove the ROI of your sample program to leadership
- You can iterate your product based on real engagement data
That is the shift tracking makes possible: from follow-up by instinct to follow-up by evidence.
The Short Version
The true cost of untracked material samples is:
- Unattributed spend: sample costs you cannot connect to engagement or an outcome
- Missed signals: repeated interest that remains invisible to the follow-up team
- Unfocused time: following up without evidence of who returned to the material
Sample tracking turns previously invisible engagement into data your team can review alongside real business outcomes.
